    Most Asian startups that collapse between Series A and Series B do not run out of ideas. They run out of cash because they scaled a broken unit economic model before anyone in the room bothered to calculate the true cost of acquiring and serving a single customer.

    This is not a funding problem. It is a measurement problem. And it is more acute in markets like Sri Lanka, Bangladesh, Vietnam, and the Philippines, where capital is thinner, logistics infrastructure is patchier, and the margin for error is narrower than in mature Western ecosystems.

    At Elara Ventures, we have reviewed hundreds of decks and worked directly with operators across South Asia and Southeast Asia. The single most consistent gap we see at the pre-Series A stage is a founder who can recite their blended gross margin but cannot tell you the contribution margin on their top three SKUs, their worst-performing acquisition channel, or what a customer acquired through paid social actually costs to serve over twelve months.

    This post is a practitioner's guide to building unit economics discipline before you scale. It is built on frameworks we apply in our own diligence and advisory work, and illustrated by real market behaviour from companies operating across this region.


    What Contribution Margin Per Order Actually Measures

    Contribution margin per order is the revenue from a single transaction minus every variable cost directly attributable to fulfilling that transaction. This includes cost of goods, packaging, last-mile logistics, payment gateway fees, and any promotion or discount applied at the order level.

    It deliberately excludes fixed overheads and marketing spend. The point is to understand whether your core transaction is economically sound before you layer acquisition costs on top of it.

    If your contribution margin per order is negative, you are not running a business with a marketing problem. You are running a structurally broken operation. No amount of scale will fix it. Scale will accelerate the loss.

    Why Blended Gross Margin Misleads Pre-Series A Founders

    Blended gross margin averages across your entire product catalogue or customer base. It hides the reality that three hero SKUs may be carrying twenty loss-making ones, or that your wholesale channel subsidises a D2C operation that bleeds on every order.

    We reviewed the financials of a Colombo-based D2C skincare brand that reported a 52 percent blended gross margin. When we broke it down to SKU level, the two highest-volume products were running at 18 percent and 11 percent contribution margin respectively after accounting for returns, packaging upgrades, and the promotional discounts that drove their volume in the first place.

    The blended number looked healthy. The actual business was one logistics cost increase away from a crisis.


    How Nykaa Built Profitability Through Gross Margin Discipline Per Order

    Nykaa's path to profitability before its IPO is one of the clearest examples in the South Asian market of what gross margin discipline at the order level actually produces over time.

    The company made a deliberate decision early on to refuse logistics subsidies beyond a defined threshold per order. Rather than absorb delivery costs to compete on price or free shipping, Nykaa held its gross margin per order as a non-negotiable floor and let its product mix and minimum order values do the work.

    This was not a popular position in the era of cash-burn growth. Indian e-commerce peers were subsidising heavily to acquire customers. Nykaa's discipline looked conservative from the outside. But when the capital market cycle turned, Nykaa was one of very few consumer internet companies in the region with a credible profitability story.

    The lesson for operators in Sri Lanka, Pakistan, and Vietnam is direct. Logistics costs in these markets are proportionally higher relative to average order values than in India's metropolitan corridors. If Nykaa's threshold-based discipline was the right call in a comparatively large and dense market, the same logic applies with even greater force in smaller, more fragmented markets.

    LTV to CAC Ratio: The Correct Way to Apply the 3:1 Standard in Asian Markets

    The 3:1 LTV to CAC ratio is widely cited as a benchmark for healthy SaaS and consumer businesses. In Asian markets, applying it correctly requires more precision than most founders bring to the calculation.

    The ratio must be measured at the cohort level, not the blended portfolio level. A cohort-level LTV:CAC calculation means you are asking: for customers acquired in a specific month, through a specific channel, at a specific cost, what is the actual lifetime value we have observed from that group?

    Blended calculations obscure the answer entirely. Strong organic and referral cohorts will inflate the apparent LTV:CAC of paid acquisition channels if you mix them together. The result is a headline ratio that looks sound while a significant portion of your paid spend is acquiring customers who will never return the cost of their acquisition.

    How to Segment LTV to CAC by Channel Before Assuming Scalability

    Every channel has a different customer profile, intent level, and downstream purchase behaviour. A customer acquired through a Google search for a specific product in Metro Manila behaves differently from a customer acquired through a TikTok promotional video. Their repeat purchase rate, average order value, and return rate will differ.

    Before you increase marketing spend on any channel, calculate the LTV:CAC for that channel in isolation. If paid social in Bangkok is running at 1.8:1 at cohort level, it does not matter that your overall portfolio average is 3.4:1. The channel is destroying value.

    How Delhivery Used Shipment-Level Unit Economics to Kill Unprofitable Routes

    Delhivery's operational approach to unit economics provides one of the clearest logistics-sector case studies in South Asia. The company invested early in real-time unit economics dashboards at the individual shipment level, giving operations teams visibility into profitability by route, by hub, and by service type.

    When a route was identified as structurally unprofitable at the shipment level, the decision to rationalise it was data-driven and fast. There was no waiting for quarterly reviews. There was no averaging across the network to paper over local losses.

    This approach allowed Delhivery to scale its network aggressively without accumulating the hidden cross-subsidisation that destroys logistics margins at scale. It is a model directly applicable to logistics operators in Sri Lanka, Indonesia, and the Philippines, where route-level economics vary dramatically across geographies that are far less homogeneous than they appear on a national average.

    A Sri Lankan logistics firm we worked with had assumed its inter-provincial routes were broadly profitable based on aggregate contribution figures. Route-level analysis revealed that four specific corridors were running at negative contribution margin due to low density, high return rates from specific merchant categories, and fuel cost volatility on certain road networks. Addressing those four routes improved overall network contribution margin by eleven percentage points.


    Returns and Refund Rates: The Silent Erosion of Gross Margin in D2C

    Return and refund rates are the most commonly ignored variable cost in D2C and e-commerce unit economics across Asian markets. They do not appear prominently in management accounts. They are frequently excluded from gross margin calculations. And they compound with scale.

    In fashion and apparel D2C, return rates across South and Southeast Asian markets commonly run between 15 and 30 percent. Each return event carries a reverse logistics cost, a repackaging or write-down cost, and in many cases a refund processing fee. The economics of a product that looked healthy at 40 percent gross margin can erode to low single digits once you model a realistic return rate into the contribution margin calculation.

    Any D2C operator who cannot tell you their return rate by SKU category and their per-return cost is operating without basic financial visibility. This is a solvable problem. It requires disciplined order management data and a willingness to surface numbers that may be uncomfortable.

    Segmenting Unit Economics by City and Channel Before National Scaling

    Unit economics that work in Colombo may not work in Kandy. Unit economics that work in Jakarta may not work in Surabaya. Unit economics that work in Metro Manila may not work in Cebu. This is not a hypothesis. It is what the data consistently shows when operators disaggregate their numbers.

    Cost structures, customer acquisition costs, logistics costs, average order values, and return rates all vary materially by geography within a single country. A model that looks scalable at the national blended level can be deeply unprofitable in every tier-two market you enter if your unit economics were calibrated to a dense metro environment.

    Before any Series A capital is deployed toward geographic expansion, the business should be able to show city-level contribution margins and channel-level LTV:CAC ratios. If those numbers are not available, the expansion thesis is built on assumption rather than evidence.

    This is where we spend a significant portion of our pre-investment diligence. The question is not whether the model works in the flagship market. The question is whether the economics survive the move to the second and third city.


    What to Have Ready Before Your Series A: The Unit Economics Checklist

    Founders approaching a Series A raise in South or Southeast Asia should be prepared to answer the following questions with data, not estimates.

    First, what is your contribution margin per order for your top five SKUs or service lines, calculated after returns, refunds, logistics, and payment processing? Second, what is your CAC payback period by acquisition channel, calculated on contribution margin rather than gross margin? Third, what is your LTV:CAC ratio at cohort level for each paid channel you intend to scale? Fourth, how do your unit economics vary by city or geography, and what is the lowest-performing market you currently operate in?

    If any of these questions produces an answer of "we calculate this at the blended level" or "we are still working on the data," that is the work that needs to happen before the raise. Not after.

    Sophisticated institutional investors in this region have seen enough blended metrics to know they hide more than they reveal. The founders who walk into a Series A with granular, channel-level, cohort-level unit economics close faster and on better terms.

    Unit economics discipline is not a reporting exercise you run for investors. It is the operating system that tells you which parts of your business are worth scaling and which parts will destroy value faster if you grow them.

    The founders who build this discipline early, before the Series A, before the national expansion, before the marketing scale-up, are the ones who reach profitability on their own terms. The founders who defer it are the ones who raise multiple rounds to cover losses that proper measurement would have caught in month six.
